Get the hours back. Keep the craft.
Before you spend anything
Run the free Opportunity Map first.
Eight minutes, no account, no email required. It will tell you where the opportunity actually is in your operation — and reasonably often, that there is not one worth paying for yet. We would rather you found that out for free.

Heirloom Clarity Session
Ninety minutes to find out whether AI is actually your problem — and what to do first if it is.
A working conversation, not a sales call. We look at how your week actually runs, where the time goes, what information you are protecting, and which of your bottlenecks technology can genuinely move. You leave with a written short list and an honest answer, including the answer “this is not an AI problem.”
- Price
- Free – $250
- Timescale
- 90 minutes, online or in person in Greater New Haven
Sliding scale. Free where a community partner or sponsor covers the seat; $250 at the top of the range.
What you get
- A written summary of what we discussed, sent within two business days
- A ranked short list of three to five opportunities, with rough effort and risk on each
- A plain statement of what should NOT be automated in your operation
- A recommended next step, which is frequently “nothing paid, go try this yourself”
Not included
- Implementation, configuration, or account setup
- Written strategy documentation (that is the Blueprint)
- Legal, tax, accounting, or agronomic advice
AI Readiness Assessment
A structured audit of your opportunities, your risks, and your actual capacity to carry a change.
Most organisations do not fail at AI because the tools are bad. They fail because nobody owns the work, the data situation was never examined, and no one wrote down what worked. This assessment covers all three: where the leverage is, where the exposure is, and whether your team has the bandwidth to hold a new system once it exists.
- Price
- $1,500–$8,000
- Timescale
- Two to three weeks
Priced below the documented 2026 market range of $2,000–$15,000 for comparable SMB assessments. Scope, not discount, drives where you land in the band.
What you get
- Workflow and time audit across the functions you nominate
- Opportunity register, ranked by effort against realistic benefit
- Risk and data-exposure review, including what must never enter a third-party model
- Capacity assessment: who would own this work, and do they have the hours
- Heirloom Shield review across the seven sovereignty domains
- A findings session with your team, recorded if you want it
Not included
- Building or configuring the systems identified (that is a Systems Build)
- Staff training delivery (available separately)
- Vendor contract negotiation or legal review
Heirloom Blueprint
The documented strategy — written so your team can act on it whether or not we are in the room.
A Blueprint is the artefact you own at the end. It states the sequence, the decisions, the governance, and the human responsibilities in language your staff can follow. It is deliberately written to be usable by a successor: if the person who commissioned it leaves, the document still works.
- Price
- $3,000–$10,000
- Timescale
- Three to five weeks
Benchmarked against the $5,000–$25,000 strategy-and-roadmap market range and priced conservatively.
What you get
- A sequenced implementation plan with named owners and realistic dates
- System architecture: what humans decide, what software does, where information flows
- Data governance section, including retention, deletion, and third-party exposure
- Tool recommendations with cost, lock-in risk, and an exit path for each
- Written policies your organisation can adopt as-is
- Handover walkthrough with your team
Not included
- Implementation labour
- Ongoing support (available as a separate arrangement)
- Guaranteed outcomes — a plan is a plan
Heirloom Systems Build
We build the thing, then we hand you the keys and the manual.
Scoped implementation of a specific workflow — not an open-ended engagement. Every build finishes with documentation, credentials in your name, and a training session, because a system you cannot operate without us is not an asset, it is a dependency.
- Price
- $8,000–$30,000
- Timescale
- Four to ten weeks depending on scope
Benchmarked to the documented $10,000–$45,000 implementation range and priced at the lower end. Fixed scope, fixed fee.
What you get
- One or more working, documented workflows in production
- All accounts, keys, and data held in your organisation's name
- Written operating documentation and a troubleshooting guide
- Two training sessions with the people who will actually run it
- A thirty-day correction window after handover
Not included
- Unbounded scope changes — additions are quoted as separate work
- Ongoing managed operation unless separately agreed
- Third-party subscription costs, which you pay directly and own
The Heirloom Method
Harvest
Understand what already exists.
Before anything is added, we gather what is already working: the practices, the relationships, the records, the knowledge people carry in their heads. Most organisations know more than their documentation admits.
Examine
Audit the systems and the needs.
Where does the time actually go? Where is information duplicated, lost, or exposed? What is fragile because exactly one person knows how it works?
Imagine
Design better possibilities.
Now — and only now — we ask what a better version looks like. Several options, with honest effort and risk attached to each, including the option of changing nothing.
Root
Ground every decision in people, values, culture and governance.
Root is not a stage you pass through. It runs the length of the work: who decides, what must stay human, what may never leave the building, and whose knowledge this is. We list it fourth because it spells the word, but treating governance as step four is how organisations end up bolting ethics onto a finished system.
Layer
Add appropriate technology.
Technology goes on last and goes on thin. The right amount is the least that solves the problem, chosen for how easily you could leave it.
Operationalize
Make it actually work.
In production, with real data, run by the people who will run it — not demonstrated in a meeting and abandoned.
Own
Transfer knowledge, control and documentation.
Accounts in your name. Documentation in your hands. Training for your staff. If the system stops working when we leave, we did the job wrong.
Multiply
Expand capability.
What you learned on the first workflow makes the second one cheaper, and the third one yours entirely.
On the order of these
Root is listed fourth because it spells the word. In practice it runs the length of the work — who decides, what stays human, whose knowledge this is. Treating governance as step four is exactly how organisations end up bolting ethics onto a finished system, and we would rather say so than let the acronym imply otherwise.
